The Brief
ShopFlow's checkout had a 91% abandonment rate. We had 90 days and a mandate to fix it. Here are the 8 changes — in order of impact.
#1: Reduce Checkout Steps from 9 to 2 (Impact: +180%)
The biggest win by far. Users were abandoning at each extra step. We merged shipping, payment, and review into a single scrollable page with sticky order summary.
#2: Add Guest Checkout (Impact: +60%)
Requiring account creation before purchase was blocking 40% of buyers. Guest checkout with optional post-purchase account creation removed that friction entirely.
#3: Persistent Cart Across Sessions (Impact: +35%)
Users returning to complete a purchase found an empty cart. Persisting cart to localStorage (and syncing to server for logged-in users) recovered 35% of returning visitors.
#4: Progress Indicator (Impact: +22%)
A simple 3-step progress bar reduced anxiety about how much was left in the checkout flow. Users who could see "Step 1 of 2" completed at higher rates.
#5: Trust Signals Near the Buy Button (Impact: +18%)
SSL badge, money-back guarantee, and free returns policy placed directly adjacent to the CTA button reduced purchase hesitation.
#6: Mobile-first Input Design (Impact: +15%)
Credit card fields that triggered the correct keyboard type (numeric keypad for card numbers, email keyboard for email fields) reduced input errors and frustration.
#7: Error Recovery UX (Impact: +12%)
When payment failed, the old UI cleared the entire form. We preserved all non-sensitive fields and showed a specific, actionable error message. Form completion rates after errors tripled.
#8: Exit-Intent Offer (Impact: +8%)
A discount offer triggered when the cursor moved toward closing the tab recovered a portion of abandoning visitors.
The Lesson
Most CRO is about removing friction, not adding features. Every one of these changes was about making the existing goal (completing a purchase) easier, not about adding new capabilities.
